What is a user persona and why do we need one?
A user persona is a detailed description of your ideal customer including their role, company, goals, challenges, and decision-making criteria. Personas help teams build products for specific customers instead of vague "everyone." They guide product decisions, marketing messaging, and go-to-market strategy so you're aligned on who you're building for.
How many personas should we have?
For most products, 3 to 5 distinct personas is ideal. More than five and you lose focus; fewer than three and you're oversimplifying. Prioritize personas by market size and fit with your solution. You can always add personas later as you expand into new segments.
What is Jobs-to-be-Done and how does it differ from personas?
Jobs-to-be-Done (JTBD) focuses on what customers are trying to accomplish (the job) rather than who they are (the persona). JTBD reveals the functional, emotional and social outcomes customers need. Combined with personas, JTBD shows you not just who your customers are, but what they're really trying to do and why alternatives fail.
How many customer interviews should we conduct?
For persona development, 20 to 40 interviews reveal 85 to 95 percent of patterns and core customer segments. You want at least 5 to 10 interviews per segment to identify clear patterns. Beyond 40, you start hearing the same insights repeatedly unless you're exploring new segments.
How do we identify our early adopters?
Early adopters share characteristics: they're problem-aware, actively seeking solutions, willing to try new products, and influential within their peer networks. We identify them through customer interviews (asking who would beta test), community analysis (finding where they congregate), and referral programs so existing customers bring in more.
What should we do with personas once we have them?
Personas should guide all product decisions: feature prioritization (what does this persona need?), UI design (how would this persona use this?), messaging (what language resonates with this persona?), and go-to-market (where does this persona hang out?). Share personas across teams so everyone is building for the same customers.
Should our personas include demographic information like age and gender?
Demographics matter only if they drive behavior and needs. For B2B products, job title and industry matter more than age. For B2C, include demographics if they correlate with the problem or use case. Focus on psychographics and behaviors that actually influence purchasing decisions rather than surface demographics.
How often should we update our personas?
Review personas quarterly as you learn more from customer conversations and usage data. Major updates annually or when you enter a new market segment. Personas should evolve as your understanding deepens, but if they change dramatically every month, you haven't built them on solid ground.
